Das Unternehmen adressiert eine exklusive, zahlungskr\u00e4ftige Kundengruppe und setzt auf personalisierte Services sowie au\u00dfergew\u00f6hnliche Customer Experience.<\/p><p>Das zentrale Warehouse in Deutschland ist in folgende Bereiche organisiert: Wareneingang, Lager, sowie Versand. Die Struktur basiert auf einem manuellen Fachbodenlager mit automatisierter Beh\u00e4lterf\u00f6rdertechnik \u00fcber alle Ebenen hinweg. Aufgrund der Artikeldimensionen ist das Lager nicht f\u00fcr Palettenlagerung ausgelegt.<\/p><p>\u00dcber ein Dropshipping-Modell werden bislang auch Artikel aus dem Home &amp; Living Segment vertrieben. Diese luxuri\u00f6sen M\u00f6bel- und Dekorationsartikel werden von einem 3PL-Partner in Italien beschafft, gelagert und versendet.<\/p><p>Mit dem Ziel, die Customer Experience insbesondere bei der Verpackungsqualit\u00e4t weiter zu verbessern, Margenpotenziale zu heben und die Logistikprozesse zu konsolidieren, entschied sich der Kunde, das gesamte Home &amp; Parallel wurden die vom Buying Department gelieferten Sortimentslisten um essenzielle Datenpunkte wie Kauf-\/Verkaufspreis, Margen, Dimensionen, Gewicht, Lagertiefen und erwartete Lagerreichweiten angereichert.<\/p><p><strong>Artikelklassifizierung und Prozessdesign<\/strong><\/p><p>Basierend auf Artikelbeschaffenheit und logistischen Anforderungen wurden vier Hauptkategorien definiert:<\/p><ul><li><strong>Standard\/Small<\/strong>: Einlagerung in bestehende Bins, identisches Handling wie Fashion-Artikel.<\/li><li><strong>Fragile<\/strong>: Pr\u00fcfung und gegebenenfalls zus\u00e4tzliche Polsterung im Inbound-Prozess, um sowohl interne Transportanforderungen als auch Customer Experience Standards zu erf\u00fcllen.<\/li><li><strong>Oversize<\/strong>: Lagerung in bestehenden Oversize-Regalen ohne Beh\u00e4ltereinsatz, analog zum Handling von Overknee-Stiefeln.<\/li><li><strong>Bulky<\/strong>: Lagerung in einer neu einzurichtenden Bulky Zone mit Paletten-Bins; Versand in Originalverpackung als separates Warehouse Shipment, unabh\u00e4ngig von Multi-Item Orders.<\/li><\/ul><p><strong>Margen- und Kostenanalyse<\/strong><\/p><p>Zur Sicherstellung der Zielmargen wurde eine umfassende Kalkulation durchgef\u00fchrt: \u00dcber 17.000 Kombinationen aus Items und Sales Channels wurden unter Ber\u00fccksichtigung aller Versandoptionen auf ihre Wirtschaftlichkeit gepr\u00fcft. Produkte mit negativer Marge wurden identifiziert und Zielmargen definiert. Daraus resultierten konkrete Mitigationsma\u00dfnahmen, etwa Sortimentsanpassungen oder Preisstrategie\u00e4nderungen.<\/p><p>Parallel wurde eine detaillierte FTE-Kalkulation erstellt: Jeder Prozessschritt von der LKW-Entladung \u00fcber das Umpacken und Einlagern bis zum Versand wurde in Bezug auf den Personalbedarf pr\u00e4zise quantifiziert. Ebenso erfolgte eine Platzbedarfskalkulation, um die notwendige Anzahl an Bins und Lagerfl\u00e4chen zu bestimmen.<\/p><p><strong>Umsetzung und Go-Live Vorbereitung<\/strong><\/p><p><strong>Systemische Anpassungen<\/strong><\/p><p>In enger Zusammenarbeit mit den ERP- und Online-Shop-Entwicklungsteams wurden s\u00e4mtliche systemische Anforderungen realisiert. Besonders hervorzuheben sind:<\/p><ul><li>Anpassung des ERP-Systems (Microsoft Dynamics) zur separaten Handhabung von Bulky Items<\/li><li>Anbindung spezifischer Lager- und Versandprozesse an das Shopsystem<\/li><li>Durchf\u00fchrung umfangreicher Tests zur Sicherstellung eines reibungslosen Ablaufs<\/li><\/ul><p><strong>Physische Implementierung<\/strong><\/p><p>Basierend auf der Platzbedarfskalkulation wurde eine Bulky Zone aufgebaut. F\u00fcr die Inbound- und Outbound-Prozesse wurden neue Layouts detailliert geplant und implementiert, inklusive spezieller Umverpackungs- und Pr\u00fcfzonen f\u00fcr Fragile Items.<\/p><p>Im Warehouse wurden neue SOPs erstellt und Trainings f\u00fcr alle relevanten Mitarbeitergruppen durchgef\u00fchrt. Somit war gew\u00e4hrleistet, dass die gesamte Belegschaft optimal auf den Umgang mit dem neuen Sortiment vorbereitet war.<\/p><p><strong>Steuerung und Monitoring<\/strong><\/p><p>W\u00e4hrend der gesamten Umsetzungsphase stellten wir durch aktive Projektsteuerung die enge Abstimmung zwischen den operativen Bereichen, Buying, Standortleitung und dem C-Level sicher.
