In a complex industrial and Supply Chain context, with more than 10 sites worldwide and serving three global BUs, we have supported our client in rethinking its industrial and logistics plan to optimize the use of available resources and develop them.

Process

First, we carried out a complete diagnosis of our client’s industrial footprint: available capacity, level of expertise and skills, production quality level, cost structure and economic performance, inter-site flow management. We compared the Business Plan elements of the three BUs with this industrial diagnosis. We then involved a representative core team to develop “make or buy” industrial scenarios. These scenarios were studied, analyzed and proposed to the Comex, involving the BU managers for decision.

Result

The scenarios for the evolution of the industrial master plan and Supply Chain have been validated and implemented. They mainly concerned the reinforcement of process and HR investments on certain sites as well as the implementation of new industrial subcontractors, integrating the new logistics needs of flow management.

Our collaborative approach has allowed the comex to take ownership of the industrial target and its implementation trajectory.

An action plan has been defined as part of an industrial transformation and supply chain program led by the Group’s industrial department.
