Our mission was to support a strategic site to implement national logistics transformations: explain, mobilize and argue to obtain local support for national optimization actions for this player of the Defense & Space sector.
As part of a major project to pool and optimize logistics for sites in France, we supported one of the largest French sites in analyzing all its production, supply and shipping flows, AIT (Assemblage-Integration-Test), and the logistics contracts supporting them, in order to choose a logistics scenario that would integrate very different product typologies (critical and non-critical components, modules and satellites).

We have carried out an exhaustive review of the site contracts and flows for all its activities (mechanical, optical, thermal, electrical), integrating the logistical constraints specific to the sector of activity (space). Together with the local operational teams, we have developed a logistics diagnosis based on process, performance, quality and competence. Then, we worked with the central teams to converge the logistics scenarios: multi-site regional hub versus dedicated hub for the site, degree of transport sharing, use of existing infrastructures or use of an external service provider… Quantitative and qualitative analyses were carried out to recommend a target scenario.

Result
Central and local projects have converged. A logistics and transport scenario was chosen to implement a regional hub bringing together all the logistics typologies of the site and pooling the activities of the other regional sites.
New logistics and transport contracts have been defined at national level and implemented locally, taking advantage of national conditions (rate and service levels).
Logistics functions were strengthened transversely on site and workshop and clean room operators very quickly noticed a significant improvement in the logistics service (reduction and respect of deadlines).
